ELI5: How is it that charcoal, which is wood that's been burnt, burn hotter than wood

Like it's just wood, how does burning wood then produce a "new thing" that burns hotter than it did before. I mean, how does it even burn at all? Shouldn't all the "fuel" in the wood have been used up? Why doesn't the wood just keep burning into ash.
